In one sentence: SEO competes for a position in a list of links; GEO competes for a sentence inside an answer — and the two are scored by different mechanisms even when the same page is involved.
The unhelpful version of this comparison says GEO replaces SEO. It doesn't. The useful version identifies exactly which of your existing assumptions still hold, because most of the technical work carries over and most of the measurement work does not.
The unit of analysis moves from page to passage
A search engine ranks documents. A generative engine retrieves passages and writes a reply from the ones it selected. That single difference explains most of the others: a page can rank well and never be quoted, because the paragraph that answers the question is split across a tab, buried under three paragraphs of preamble, or phrased so that it only makes sense with the heading above it.
Ranking is about the document. Being named is about a specific hundred words inside it that can stand alone.
Position stops being the metric
There is no position ten in an answer. There is named, mentioned in passing, or absent — and separately, cited or not cited. A brand can be recommended without any link to it, and cited without being recommended. Rank tracking has no equivalent here, and tools that report an “AI rank” are usually reporting the order in which brands happened to appear in one sampled answer, which is not stable enough to trend.
What carries over unchanged
- Crawlability. If a retrieval agent can't fetch the page, nothing else matters. The agent list is different from Googlebot, and one robots.txt rule often blocks the training crawler and the retrieval agent together — which is usually not what was intended.
- Server-rendered content. Most AI crawlers do not execute JavaScript. Content that appears only after hydration is invisible to them, even where Google sees it fine.
- Entity clarity. Consistent naming, an Organization entity, matching profiles elsewhere. Search engines used this to disambiguate; generative engines use it to decide the brand is a real thing worth naming.
- Structured data. Still the cheapest way to state a fact in a form that survives extraction.
- Third-party authority. Arguably more important, not less — answers lean heavily on sources the model treats as independent.

How to run both without doing everything twice
Keep one technical baseline — access, rendering, entities, schema — and stop treating it as two projects. Then split the measurement completely: keyword and position work stays in Search Console; answer work needs its own fixed question set, its own competitor set and its own cadence, because nothing in the search stack reports it. The mistake to avoid is running GEO off keyword volume. Buyers ask engines in sentences, and the sentences with the most commercial weight often have no measurable search volume at all.
